How to Use Your POS Data to Find Hidden Profit in Your Business

Square, Clover, Toast, Lightspeed, Mindbody — every major POS platform generates a detailed record of every transaction your business processes. Most small business owners check their daily total and move on. The profit is in what they're not looking at.

What your POS data actually contains

A standard POS weekly summary export contains: revenue by item or service, transaction count by hour and day, average transaction value, payment method breakdown, and sometimes labor cost if you use the scheduling module. That's enough to answer most of the questions that actually matter for profit.

The five questions worth asking

  • Which items or services generate the most revenue — and which generate the most margin? (These are different lists.)
  • Which days and hours have the lowest revenue-to-staffing ratio? (This is where labor cost leaks.)
  • What is your average transaction value, and how does it vary by day, time, and staff?
  • Which items haven't sold in 60+ days? (In retail and restaurant, this is dead weight.)
  • What percentage of your revenue comes from repeat vs. new customers, and is that ratio changing?

How to actually do this analysis

Step 1: Export your last 90 days of sales from your POS. Most platforms have a Reports section with a CSV or Excel export option. Step 2: Sort by item/service revenue descending. Step 3: For each of your top 20 items, calculate your cost and your margin. Step 4: Look at your revenue by day of week and by hour. Flag any slot where revenue is less than 60% of your daily average.
