5 Retail Metrics Every Independent Store Owner Should Track

Most independent retailers track revenue, units sold, and sometimes a rough sense of margin. That's necessary — but it's not enough to catch the slow bleeds that quietly drain profit month after month.

1. Gross Margin by Category

Revenue by category tells you what's popular. Gross margin by category tells you what's profitable. These are different lists. A category that drives 30% of your revenue but runs at 12% margin is a cash trap. Knowing which categories are below your target margin (most healthy independent retail targets 40–55%) tells you where to start repricing or replacing product.

2. Inventory Turn Rate

Turn rate = annual COGS ÷ average inventory value. The right number depends on your category — apparel targets 4–6 turns/year, gift and home goods closer to 3–4. Anything below 2 turns suggests you have cash sitting on shelves that isn't working for you.

3. Sell-Through Rate

Sell-through = units sold ÷ units received × 100, measured over a defined period. For seasonal product, track this at 30, 60, and 90 days. Below 60% at 60 days is a signal you either bought too deep or the item isn't resonating — and you have a clearance decision to make before it ties up open-to-buy.

Sell-through below 60% at 60 days means you're heading into clearance territory. The earlier you act, the less margin you sacrifice — a 20% promo at 60 days beats a 40% markdown at 90.

4. Average Transaction Value (ATV)

ATV = total revenue ÷ number of transactions. Track this by day of week and by staff member. A significant ATV gap between your strongest and weakest sales days often indicates a product display issue or a customer flow problem on those days — not a traffic problem.

5. Shrink Rate

Shrink = (recorded inventory − actual inventory) ÷ recorded inventory × 100. Industry average for independent retail is 1.4–1.8%. Above 2% warrants a cycle count. Above 3% and you have either a theft or a receiving accuracy problem that's costing real money.
